The shift did not arrive as a single announcement. It accumulated — quarter after quarter, deal after deal — until the shape of quarterly guidance looked fundamentally different from the one executives had planned around.

Interviews with more than two dozen operators, investors and advisers describe the same pattern: a slow tightening of the market's middle, where scale advantages compound faster than most incumbents modeled.

"You don't notice it until a competitor shows up with a cost base you can't match," said one chief operating officer, who asked not to be named discussing a live negotiation. "By then the conversation isn't about strategy. It's about survival."

The numbers back the anecdote. Across the sector, the top decile of firms captured a disproportionate share of incremental revenue over the last three years, while the long tail absorbed most of the cost inflation.

What comes next is less certain. Several executives argued the current advantage is structural and durable. Others pointed to financing costs, regulatory attention and customer concentration as the constraints that eventually bite.

For now, the practical takeaway for management teams is narrower than the headline suggests: know which of your costs are actually fixed, and know exactly how long your customers will wait before they shop the contract.
